Leading with Heart: Navigating Grief, Change, and Leadership with Authenticity

The Transformation by Design Coach

What does it mean to lead with heart, especially when the world around you feels uncertain and out of control?

Leadership is often seen as managing others, making strategic decisions, and inspiring teams. However, authentic leadership—especially during personal and societal upheaval—demands something more profound: the ability to lead with empathy, stay present, listen attentively, and navigate complex emotions with sincerity and humility. In recent months, I have reflected deeply on my leadership practices while experiencing a personal journey of loss and caregiving, confronting the uncertainties and challenges that arise for both my clients and me in our professional lives.

Embracing Vulnerability in Leadership

As I’ve previously shared with my readers, my father has been battling lung cancer for the past four years, and the last few months have been particularly intense and challenging. Shortly after we celebrated one last Christmas together, my dad faced a crisis, which prompted me to move in with my parents to provide full-time care for him. This decision required me to pause my professional life during a critical time, stepping back from my usual responsibilities while confronting my vulnerabilities and emotional limits. It wasn’t an easy choice, but it was the right one. It was an honor and a life-defining experience to accompany my father as his earthly journey recently ended.

During those months, I witnessed firsthand the complexities of caregiving. I was amazed at how many colleagues, friends, and family members shared they faced similar challenges in balancing life, work, and caring for elderly parents. According to the Pew Research Center, more than 1 in 4 adults in the U.S. are tasked with caring for an aging loved one—something that often goes unnoticed in the professional world. The stress of caregiving, combined with the uncertainty surrounding my father's health, frequently left me feeling emotionally drained and conflicted about my roles as a leader, a business owner, and a daughter. Despite my best efforts to compartmentalize, the reality was that grief, stress, and uncertainty were unavoidable.

Throughout this time, I have continued to experience immense fear, anger, and uncertainty, both in my personal and professional life and for many of the leaders and organizations I work with. I have grappled with questions like:

  • How can I keep leading effectively when I’m barely managing myself?

  • How can I be authentic when I don’t have all the answers?

  • How can I support my clients, partners, and colleagues as they navigate heightened uncertainty and ongoing change?

In answering these questions, I’ve found that leading effectively starts with acknowledging my vulnerability and being honest with myself and others about my limitations. When barely managing myself, I’ve learned to lead by example—taking small, intentional steps to care for my well-being while still being present for others. As for authenticity, I’ve realized that not having all the answers doesn’t diminish my ability to lead; it strengthens my leadership when I embrace uncertainty and offer support with humility. In supporting my clients, partners, and colleagues, I’ve learned that sometimes, the most impactful thing I can do is listen, validate their experiences, and create space for open dialogue. It’s not about having all the solutions but about providing stability and connection in times of uncertainty.

The Importance of Being Present

Caregiving and loss have underscored the necessity of being truly present in my personal and professional life. It’s easy to get caught up in the rush of everyday life and the constant pressure to do more, achieve more, and be more. However, I have learned that the most essential thing I can do, both as a leader and as a person, is show up and fully engage in the moments that matter most.

Even during the most challenging times, my family needed my presence most. I could better support others when I paused, reflected, and recharged. This is a vital practice for leaders: making time to be present, listening to what’s happening around us, and letting go of the need for constant control. As we navigate uncertainty and change, we must also be willing to sit with discomfort and allow ourselves to process the grief, fear, and uncertainty that come with it.

Navigating Grief, Loss, and Leading Through Change

Grief is a complex and often invisible process that doesn’t always follow the neat, linear narrative we expect. There were times when the burden of caregiving and grief felt overwhelming. Yet, through it all, I learned the importance of showing up—for myself and others. I realized that leadership during grief and change isn’t about being perfect or having all the answers; it’s about being willing to confront the moment's uncertainty, fear, and discomfort.

In the final months of my father’s life, I spent hours each day sitting with him, listening to his stories, and cherishing our quiet moments together. We talked for hours at the hospital and home about his childhood in the Dominican Republic, his journey to the U.S., and the family he loved so dearly. Through these conversations, I found solace and clarity. I also reflected on my journey and what it meant to lead during personal and professional upheaval periods. At times, I felt overwhelmed, but I always returned to one central truth: leadership isn’t about perfection—it’s about showing up and being willing to embrace vulnerability.

While managing my father’s care, I continued supporting my clients, many of whom faced significant challenges. Alongside the national political turmoil, many encounter organizational change difficulties, burnout, and emotional exhaustion. The uncertainty of our world feels paralyzing, but I leaned on the principles I have always championed—authenticity, humility, and leading with heart. In my conversations with clients and partners, I reminded them (and myself) that we don’t have all the answers right now; we must keep moving forward with intention, empathy, and a commitment to doing what is right.

Leadership Lessons from My Father

My Papi never had the opportunity to sit in a formal classroom. Nevertheless, he recognized the immense value of education and was determined to pass that knowledge on to his children. Although his journey didn’t include the academic credentials many of us pursue, his wisdom, work ethic, and quiet leadership laid the foundation for everything I do today. His unspoken leadership, grounded in hard work, integrity, and an unwavering belief in education, shaped my career path and perspective on leading by example.

Reflecting on his legacy has profoundly influenced my approach to leadership, especially during tough times. It has reminded me of the importance of resilience, continuous learning, and the power of serving others.

Throughout his life, Papi demonstrated that titles do not define leadership; actions determine your success as a leader—how you show up, serve, and empower others to do the same. His influence has resonated across generations, instilling values that guide me today. These lessons have shaped my personal and professional growth and influenced how I lead others, whether in my work with clients, within my family, or in the communities we serve. Below are some lessons I learned from my father. I have taken these lessons and translated them into practical leadership lessons, especially during times of uncertainty:

1. Leading with Integrity and Humility

  • Lesson: My father always exemplified honesty, hard work, and dedication. He did not seek recognition or praise; he did what was right because it was right.

  • Leadership Application: A leader must act with integrity and make honest decisions despite external pressures. Humility in leadership cultivates respect and trust, which is especially important when navigating uncertain times.

2. Resilience in the Face of Adversity

  • Lesson: My father’s journey, from his humble beginnings in the Dominican Republic to immigrating to the U.S., was full of obstacles, yet he never gave up. Even when faced with health challenges in his later years, he kept pushing forward.

  • Leadership Application: Leaders must be resilient and persistent, especially when facing obstacles. Resilience helps leaders stay grounded, motivate others, and persevere even in the face of adversity.

3. The Power of Consistency and Dependability

  • Lesson: He was always there for his family, showing up daily with love and dedication, no matter how difficult life became. His consistency made him a reliable anchor.

  • Leadership Application: Consistency in leadership, especially during uncertain times, establishes trust and reliability within teams. Leaders who consistently show up, even in challenging situations, provide stability to their teams.

4. The Importance of Faith and Staying Grounded

  • Lesson: My father’s unwavering faith was his guiding light. He never wavered from his beliefs and took solace in his religious practices, regardless of life's challenges.

  • Leadership Application: In times of uncertainty, leaders must stay grounded in their values and beliefs. A strong sense of purpose and faith can help guide decisions and actions, clarifying teams in ambiguity.

5. Showing Compassion and Empathy

  • Lesson: My father’s love and care for his family were unmatched. He showed compassion for others, understood their struggles, and offered support without hesitation.

  • Leadership Application: Leaders must show empathy and compassion when managing teams through tough times. Recognizing the human element in leadership and understanding the emotions of others builds more vigorous, more resilient teams.

6. Leading by Example, Not Words

  • Lesson: He didn’t need to speak much to demonstrate the way forward. His actions, hard work, and integrity spoke volumes to those around him.

  • Leadership Application: Leaders who lead by example set the tone for their teams. Actions speak louder than words, especially in times of uncertainty, where showing rather than telling inspires confidence and trust.

7. The Power of Hard Work and Perseverance

  • Lesson: My father took pride in his small or complex work. He taught me the importance of diligence, even in mundane tasks.

  • Leadership Application: Leaders must embody a strong work ethic and perseverance. While setbacks are inevitable, hard work and commitment to the task keep teams moving forward and encourage productivity and growth.

8. The Value of Family and Relationships

  • Lesson: Above all, my father valued his family. He put his family first, and his relationships were built on respect, care, and loyalty.

  • Leadership Application: Relationships matter in leadership. Building strong, supportive relationships with team members creates trust and a sense of belonging, which is especially important during change and uncertainty.

9. The Wisdom of Patience and Timing

  • Lesson: My father taught me the importance of patience, emphasizing when to act and when to wait. He recognized that not everything needs to be hurried and that good things take time.

  • Leadership Application: Timing and patience are essential in leadership. Rushing into decisions during uncertain times can often cause more harm than good. Leaders must trust the process, and with patience, positive outcomes will follow.

10. Embracing Change with Courage

  • Even in his later years, when life presented numerous changes, my father embraced change, whether it involved adapting to life in a new country or adjusting to new health realities.

  • Leadership Application: Effective leaders embrace change and face it with courage. They understand that change is inevitable, and their adaptability enables teams to navigate uncertainty confidently.

The lessons learned from my Papi provide a strong foundation for leadership, especially when faced with adversity and uncertainty. Leaders can build resilient, adaptable, high-performing teams that shine even in tough times by embodying resilience, empathy, integrity, and patience. Papi’s legacy is a powerful reminder that leadership is not solely about authority or position—it is defined by your impact on others through your values, actions, and commitment to making a difference.

The lessons Papi taught —the importance of hard work, service, integrity, and the transformative power of education — are guiding principles for me and everyone in our family and those we connect with in our careers and personal lives. His influence has shaped us into the leaders we are today, and his legacy will continue to inspire others through our actions. As we move forward in our leadership journeys, we carry his lessons with us, reminding ourselves of the importance of uplifting others and staying true to the values that foster lasting success.

Leading with Purpose, Heart, and Humility

Reflecting on my caregiving, grief, and leadership journey, I am reminded of the importance of authentic and compassionate leadership. Leadership is not about having all the answers or being unaffected by challenges; it’s about embracing vulnerability, being present for others, and making decisions with heart and integrity. My lessons during this time have shaped my leadership style and emphasized the power of leading with purpose, heart, and humility.

As leaders, we don’t always need to know precisely what the future holds. However, we can lead with authenticity, compassion, and resilience—even amid uncertainty, loss, and change.

HOPE AND TRANSFORMATION: A CALL TO ACTION

Leadership is more than just guiding others—it requires leading with heart and embracing the challenges that come our way with humility, compassion, and purpose. Let's continue to show up for ourselves and others, even during the most challenging times. As you reflect on your leadership journey, consider the tough decisions you’ve faced and the challenges you’ve navigated. How can you be more present for the people around you—at home, work, or community?

  1. Take a moment today to check in with yourself—how are you showing up as a leader, and how can you lead with authenticity and compassion?

  2. Reflect on how to balance work, family, and personal well-being. What boundaries can you establish to ensure you prioritize your self-care while continuing to lead and support others?
